The prediction that was half wrong

In February 2024, Gartner predicted that traditional search engine volume would drop 25% by 2026, cannibalized by AI chatbots. We're there now, and the verdict is more interesting than the prediction: Google still holds over 90% of the search market, and its query volume hasn't collapsed. Those who buried SEO were wrong.

But those who concluded that nothing was changing were even more wrong. While volume held, the very nature of search transformed: Google absorbed AI rather than being replaced by it. By early 2026, around 48% of the queries tracked by BrightEdge display an AI Overview, up 58% year over year. The search engine isn't dead; it's the results page we spent twenty years optimizing for that is disappearing.

What really changed: the click is drying up

The most important number of the past two years isn't a search volume, it's a click-through rate. On queries showing an AI Overview, Seer Interactive measured organic CTR falling from 1.76% to 0.61% between mid-2024 and late 2025, a 61% erosion. Paid CTR followed the same path. A partial rebound began in early 2026, but the underlying trend is clear: users increasingly get their answer without visiting any site.

Then comes the second blade: the conversational assistants themselves. A mention without a click is not lost value, by the way. It is measurable branding: the user who reads "for this need, the serious options are X and Y" has received a recommendation, even without clicking anywhere. Search is moving closer to how prescription works, and prescription has always been worth more than impressions.

Our reading for 2026-2028

Three developments seem near-certain to us, because they are already underway.

The SEO/GEO boundary will blur. Google AI Overviews overwhelmingly cites well-ranked pages; Bing feeds ChatGPT; Perplexity favors fresh, well-structured content. SEO fundamentals (indexing, authority, structure) have become GEO's entry requirement, and GEO's criteria (extractability, factuality, corroboration) improve classic SEO. Within two years, treating them as two separate disciplines will no longer make sense; we've already described what still sets them apart.

Search is becoming agentic. The next step, already visible in AI Mode and in agents that browse on the user's behalf, is no longer "the AI answers" but "the AI acts": comparing, filling a cart, booking an appointment. When the agent chooses for the user, being on its trust list is no longer a marketing advantage, it is the condition of market access. Structured data, machine-readable product information and accurate pricing move from "best practice" to "commercial infrastructure".

Measurement will become a standard. In 2024, measuring AI visibility was a curiosity. In 2026, the first brands track it daily. By 2028, we believe citation rate will sit in marketing reports alongside Google positions today, with the same requirements: history, competitive benchmark, engine by engine. What will not change

Expertise, on this subject, also means saying what is stable. Three invariants have survived every search revolution of the past twenty-five years, and this one is no exception.

Content that truly answers the question wins in the end. AI has industrialized the detection of hollow content, not bypassed that rule. Strong brands are over-represented everywhere: language models, trained on the web, reproduce and amplify existing awareness. And distribution cannot be decreed: being present where the engines draw from (media, directories, reviews, comparisons) remains the number one authority lever, engine by engine.

In other words: the fundamentals don't change, the judge does. Yesterday a ranking algorithm, tomorrow a model that writes. You no longer optimize to be ranked, you optimize to be cited, and the concrete steps are known.

How to prepare without spreading yourself thin

The temptation, faced with this kind of article, is either inaction ("let's wait until it stabilizes") or panic ("let's rebuild everything"). Both are mistakes. The transition is managed in three stages: first measure your current situation in AI answers, because you cannot manage a channel you cannot see; then fix what is wrong or missing, starting with the factual errors AIs propagate about your brand; finally install a re-testing routine, because AI answers shift constantly and a single snapshot proves nothing.
