The symptom you are probably living through

Your Google rankings have not moved, your impressions have not either, and yet your organic clicks keep sliding month after month. If that sentence describes your Search Console, you probably do not have an SEO problem: you have an AI Overviews effect. When Google displays a generated answer above the results, part of your audience gets what they were looking for without clicking, and your clicks curve decouples from your impressions curve. The channel is changing, not your work.

The scale is documented: on queries showing an AI Overview, Seer Interactive measured organic CTR falling from 1.76% to 0.61% between mid-2024 and late 2025, before a partial rebound in early 2026; and according to BrightEdge, roughly 48% of tracked queries displayed an AI Overview in early 2026, up 58% year over year. In other words: the phenomenon is massive, but it does not hit every query the same way. That is where measurement earns its keep: knowing precisely where it hits you, specifically.

This is the method we apply every month to our own site, laid out in four steps, from Search Console to the dashboard you can present to your leadership.

Step 1: isolate the signature in Search Console

In Search Console, compare the last 3 months with the same period a year earlier, then read three curves together: impressions, average position, clicks. The AI Overviews signature is precise: impressions stable or rising, position stable, clicks and CTR falling. If your positions are dropping too, your problem is (at least partly) a ranking problem; do not mix the two diagnoses.

Then segment by query family, because the effect is highly uneven. Separate at minimum: branded queries (generally spared), informational queries ("how", "why", "what is", the hardest hit because they are the best covered by generated answers), and transactional or product queries. A filter on question words in the Queries report is enough for a first partition.

Step 2: check which queries actually display an AI Overview

Search Console does not (yet) tell you which queries trigger an AI Overview. The check remains manual but quick: take your 20 to 30 most important queries by impressions, test them in a private browsing window, and note three things: does an AI Overview appear, is your brand cited as a source in it, and who is cited in your place. Run the test again a week later, the displays vary.

This cross-check produces the matrix that drives everything else: queries with an AI Overview where you are cited (you lose clicks but gain exposure), queries with an AI Overview where you are absent (the real net loss), and queries with no AI Overview (your classic SEO, to defend as usual).

Step 3: measure what still arrives, in GA4

The counterpart of lost clicks is the traffic now coming from the AIs themselves. In GA4, build an exploration filtered on the referrers chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com, or a custom channel that groups them. Two precautions when reading it: this traffic is still small in volume for most sites (measuring it is about tracking its growth, not about accounting for the lost clicks), and it is often of excellent quality, because the visitor arrives after already receiving a recommendation. Look at its conversion rate before judging it on volume.

Step 4: separate lost clicks from lost visibility

This is the distinction most analyses miss, and the one that changes decisions. Losing clicks on a query where the AI Overview cites you as a source is not the same as losing them on a query where it recommends your competitors. In the first case, your visibility has moved from the link into the answer: it is exposure that no longer shows up in sessions but still exists. In the second, you have disappeared from the decision journey. The click is measured in GA4; the citation is measured in the answers themselves, with the GEO indicators: citation rate, share of voice against your competitors, accuracy.

The formula to remember: your total visibility = organic clicks + citations in the answers. Reporting only the first half means presenting a decline; reporting both means presenting a transformation, and steering the part that is growing.

The 4-line dashboard for your leadership meeting

To present the topic to a leadership team without jargon, four lines are enough, measured monthly: organic clicks on non-branded queries (the classic SEO trend); the share of your strategic queries displaying an AI Overview (your exposure to the phenomenon); your brand's citation rate in those answers, against your 3 main competitors (the new visibility); sessions and conversions from the AI referral channel (the materialization). The first two explain the past, the last two prepare what comes next.

A word for B2B and SaaS teams: the mechanism is identical, but it hits your blog and documentation content first (the informational queries), while your "product" queries shift towards questions asked directly to chatbots, where shortlists are now built. Measuring only site traffic amounts to watching the front door while the conversation moves to another room.

What to conclude (and what not to)

Do not conclude that SEO is over: AI Overviews overwhelmingly cite pages that already rank well, and your SEO foundation remains the entry ticket for GEO. Do not conclude that nothing is changing either: the CTR lost on covered queries will not come back, and the rational response is not to mourn it but to win the position that now matters, that of cited source.
